Quick Answer
Clicks capture a shrinking share of what search does for a B2B brand. Buyers shortlist vendors before they talk to sales, and AI answers resolve more questions without a visit. Measure portfolio ROI with a four-layer search value ledger: click value, assisted value, visibility value and pipeline value, reported the same way for every company. Skyfield builds this reporting into its portfolio SEO program.
A portfolio dashboard that stops at clicks tells an operating partner what happened on the website. It says little about whether buyers put the company on their shortlist, and the shortlist is where most B2B revenue is decided.
The shortlist forms before the click
6sense’s 2024 Buyer Experience Report, covered by Demand Gen Report, found 80% of B2B buyers initiate first contact themselves, about 70% of the way through their purchase, and 81% already have a preferred vendor at that point. Its 2025 follow-up put the share of deals won by a Day 1 shortlist vendor at 95%. The work that earns a place on that list happens in search results, AI answers and third-party sources, long before a form fill.
Why click reports undercount search
Two measurement problems compound each other. The first is that AI summaries remove clicks. Pew Research tracked 900 US adults and found visits with a Google AI summary produced a result click 8% of the time, against 15% without one.
The second is that software attribution credits the last trackable touch. In a Refine Labs study of 620 converted customers, reported by Lead Gen Economy, software credited web search with 78% of conversions while buyers credited it with 12%, and 85% named dark social as a meaningful touch. The study is a single sample, so read the size of the gap as directional. The existence of the gap is the point.
The search value ledger
Search value has four layers, and each gets its own line.
| Layer | Name | What it measures | Source of record | Question it answers |
|---|---|---|---|---|
| 1 | Click value | Organic clicks, conversions and revenue | Google Search Console and GA4 | What did search deliver directly? |
| 2 | Assisted value | Branded search lift, direct visits, return visits and multi-touch paths | GA4 and Search Console branded queries | What did search set up for other channels? |
| 3 | Visibility value | Named mentions and citations in AI answers, impressions, share of voice | Tracked prompts and Search Console impressions | Are buyers seeing the company before they search for it? |
| 4 | Pipeline value | Self-reported source and sales-confirmed influence | CRM field and a form question | What do buyers say moved them? |
Two rules keep the ledger honest. Organic data comes only from the company’s own Search Console and GA4, with AI referrals taken from the GA4 AI assistant channel, and modeled traffic estimates stay out. Measured and estimated figures never share a cell, so a board can trace every number to a source.
Our position on attribution
Caleb Hester, Skyfield’s founder, holds that the right question for a portfolio is directional. Did visibility, assisted value and pipeline all rise together? When they do, the case for search investment is strong even where last-click revenue lags. When clicks rise and the other layers stay flat, the traffic is probably low intent. This is the same logic behind the scorecard in the 90 day portfolio playbook, extended to cover what clicks miss.
Setting it up in 30 days
- Add one form question. Ask “How did you first hear about us?” as free text and write the answers to a CRM field. Free text surfaces AI assistants and podcasts that a dropdown hides.
- Fix a prompt set. Choose 20 buyer prompts and run them monthly across ChatGPT, Gemini, Perplexity and Google AI Overviews. This is the visibility line, and the method behind portfolio GEO.
- Reconcile to the CRM. Match GA4 key events to closed revenue monthly. The same check protects a deal team in due diligence.
What the ledger shows in practice
Skyfield’s case studies report both layers where the data exists. School Outlet’s organic revenue grew 695% in the six months to August 2026 against the prior six months, per GA4 ecommerce data, while its Google AI Overview citations rose from 32 to 228 and AI assistant visits grew 97% to 12,776 sessions. Results vary by company and starting position.

External figures are as published through October 2026. The Pew figures are cited through a secondary summary and the Refine Labs figures through Lead Gen Economy, so read both as reported. Case study figures come from each client’s Search Console and GA4 data. The ledger is Skyfield’s own framework.
