The Challenge

School Outlet came into 2026 with strong rankings on some product terms but a wide gap between visibility and sales. In the six months to February 2026 organic search brought 75,026 sessions but only 183 purchases, 8.9% of the store’s orders. “School desk” (14,800 searches a month) sat at #7, “classroom chairs” at #17, “plastic table” at #30 and “school furniture” at #22, and the site’s average Google position was around 13.

The results page was changing underneath the store too. AI Overviews had started appearing on hundreds of the queries it ranked for, and ChatGPT was already sending around 1,000 visits a month with very few purchases attached.

The Strategy

Win the category terms that buyers actually purchase from, build buying guides that answer procurement questions, and make the catalog the source AI engines cite.

  1. 01

    Collection page optimization

We reworked the collection pages for desks, classroom chair desks, school chairs, tables, preschool seating, teacher desks, laptop storage carts and daycare cribs with copy, headings, filters and internal links matched to how schools search. These collections now account for most of the store's organic clicks.

  2. 02

Buying guides and a blog cluster

We published guides such as cafeteria table sizes and dimensions, the top classroom chairs for comfort and focus, a glass and acrylic dry erase board buying guide and band equipment storage solutions for schools, each mapped to the collection it supports.

  3. 03

    GEO and conversion tracking

We structured the guides with direct answers, kept product and entity facts consistent, monitored AI Overview citations in Semrush, and tracked AI assistant referrals, quote requests and purchases in GA4 so the store could see which engines produce orders.

The Results

Search Console recorded 55,687 organic clicks between March and August 2026 against 39,734 in the prior six months (+40%) and 46,666 in the same months of 2025 (+19%), with impressions up 80% period over period and the average Google position improving from around 13 to 6. August 2026, at 10,587 clicks, was the best month in two years. In the Semrush US database top 3 rankings grew from 616 in February to 797 in August (and from 231 a year earlier), and among the tracked keywords "school desk" went from #7 to #1, "school chairs" from #3 to #1, "classroom chairs" from #17 to #1, "plastic table" from #30 to #3 and "classroom furniture" from #23 to #11 over the year. Of the 136 keywords tracked, 63 are in the top 3 and 79 on page one.

The store's sales moved with it. Organic sessions grew 35% (75,026 to 101,198) while organic conversions, meaning quote requests plus purchases, grew 97% (1,454 to 2,866), organic purchases grew 374% (183 to 867) and organic revenue grew 695%, lifting organic search's share of the store's orders from 8.9% to 20.4%. On the AI side, Google AI Overview citations went from 32 to 228 and visits from AI assistants nearly doubled to 12,776, producing 423 conversions and 59 orders in six months.

By the numbers: +695% increase in organic revenue, +374% increase in organic purchases (183 to 867), +40% increase in organic clicks (39.7K to 55.7K), 228 google AI Overview citations, up from 32, +97% increase in visits from AI assistants (6.5K to 12.8K) and 63 tracked keywords in the top 3, 79 on page one (of 136) in 6 months.
