The phrase “generative engine optimization” appeared in an academic paper in late 2023 and on roughly a thousand agency websites by the end of 2025. That speed tells you something: adding a service page costs nothing, building a practice does. So the useful question about any GEO agency is not whether it offers the service but what it can show. A named method. A case study with a number. A way of measuring presence across AI engines that a client can check.

Why GEO is now a budget line, not an experiment
The audience moved first. ChatGPT passed 900 million weekly active users in February 2026, Google AI Mode rolled out to 180 countries, and Semrush’s tracking of more than 10 million keywords shows AI Overviews reached nearly a quarter of Google queries at their July 2025 peak before Google trimmed them on commercial terms. The clicks moved next: Pew Research measured an 8% click rate when a summary appears versus 15% without, and Seer Interactive found organic CTR on informational queries with AI Overviews down 61% since mid-2024. The same Seer data contains the reason GEO exists: brands cited inside the AI Overview earned 35% more organic clicks and 91% more paid clicks than brands that were not.
Then there is the finding that makes GEO its own discipline rather than a byproduct of ranking. Orbit Media analyzed 13,184 citations across ChatGPT, Claude, Gemini and Perplexity and found domain-level overlap with Google’s top ten of only 10% to 30%, URL-level overlap of 1% to 5% for Gemini and ChatGPT, and the four engines agreeing on the same source for the same question 1.7% of the time. Each engine has its own idea of authority, and a page-one ranking is a prerequisite at best.
Finally, the buyer side. Semrush’s operational gap study found 38% of marketers plan to invest in AI search optimization in 2026, ahead of traditional SEO at 36%, yet only 22% have fully integrated the two and only 14% plan to invest in measuring AI’s impact on pipeline. That is the market these agencies sell into: high intent, low maturity, and a lot of vendors who learned the vocabulary last quarter.

- What is the entity work? Expect an audit of how the brand is described across the web, a plan to fix inconsistencies, and schema with linked identifiers. If the pitch skips straight to content, it is SEO with a new name.
- Where will citations come from? The agency should know which third-party sources each engine leans on in your category. Orbit Media’s data shows these differ by engine; a generic “we build links” is the wrong answer.
- Show me one client’s AI visibility over time. Not a screenshot of ChatGPT mentioning them once. A trend.
